Why Email Marketing Is Still the Most Underused Lead Generation Tool in Real Estate

Most real estate agents are sitting on a goldmine and don’t even know it.

Their database — past clients, sphere of influence, warm leads — is right there, waiting to be activated. And the single most effective way to do it? Email marketing.

I’ve sent tens of thousands of emails over the past decade with open rates averaging between 40 and 60%. My email list is over 10,000 people, and I consistently get between 4,000 and 6,000 opens with click-through rates pushing towards 10%.

In a recent video, I broke down the four email marketing strategies I use to generate leads consistently. This post expands on those strategies with additional depth so you can implement them in your business starting today.

Strategy 1: Separate Your Email Marketing From Your CRM

This is the biggest mistake I see agents make — and it’s the first thing I tell my coaching clients to fix. If you’re running your email marketing campaigns out of your CRM (Follow Up Boss, KV Core, Sierra Interactive, whatever you’re using), you’re limiting yourself.

Most CRMs are built for contact management and transaction tracking, not for sophisticated email marketing.

They don’t give you the analytics you need. When you send an email through your CRM, you might see who opened it — maybe. But you’re not getting the granular data that actually drives lead generation.

A dedicated email marketing platform like Flodesk, Mailchimp, or Constant Contact gives you the ability to track exactly who opened your email, who clicked on your links, and what they clicked on. That click data is where the magic happens.

Think about it this way: you send an email to 100 people in your database with a link to a home valuation tool. You get an 80% open rate, and 25 of those people click the link. Those 25 people just raised their hand and told you they’re curious about what their home is worth.

That’s not a cold call — that’s a warm lead handing you an opportunity to start a conversation.

You can’t get that kind of actionable intelligence from most CRMs. So step one is simple: move your email marketing to a dedicated platform.

Keep your CRM for what it’s good at — managing contacts and transactions — and let your email platform do the heavy lifting on lead generation.

Strategy 2: Ditch the Fancy Templates and Go Plain Text

I know this one feels counterintuitive. You’ve probably spent time (or paid someone) to create a beautiful branded email template with your headshot, your logo, your brokerage branding, and a bunch of clickable social icons in the footer. I’m telling you to get rid of all of it.

There are four specific reasons why plain text emails outperform fancy templates every single time:

Reason 1: Deliverability. Email providers like Gmail, Outlook, and Yahoo are designed to detect promotional content. When your email is loaded with images, HTML formatting, and multiple links, it screams “marketing email.” The spam filters pick up on that, and your beautifully designed email lands in the junk folder where nobody sees it. Plain text emails bypass those filters far more consistently.

Reason 2: The personal touch. When someone receives a plain text email, it feels like you sat down and wrote it specifically for them. Yes, most savvy consumers know they’re on an email list. But there’s a psychological difference between receiving what looks like a personal message versus an obvious marketing blast. Plain text creates that one-to-one feeling that builds trust with your database.

Reason 3: Inbox placement. Gmail splits your inbox into Primary, Promotions, Social, and Updates tabs. Fancy HTML emails almost always get routed to the Promotions tab, where they go to die. Plain text emails have a much better chance of landing in the Primary inbox — which is the only tab most people actually check.

Reason 4: Focus on your content. When you strip away the header image, the footer links, the sidebar with your listings, and all the visual distractions, you force people to focus on what you actually wrote. Your content should be compelling enough to stand on its own. If it’s not, no amount of graphic design is going to save it. Direct your reader’s attention to one clear call to action instead of scattering it across a dozen links.

Strategy 3: Segment Your Lists for Maximum Impact

Sending the same email to your entire database is the email marketing equivalent of putting up a billboard and hoping the right person drives by. It’s lazy, and it doesn’t work. Segmentation is what separates agents who get results from email marketing from agents who wonder why nobody’s responding.

Here’s how I approach segmentation, and what I recommend to agents in my coaching programs:

Segment by engagement. Your email platform will show you who’s opening your emails and who’s clicking your links. Use that data. Create a segment of your most engaged contacts — the people who open consistently and click through.

These are your warmest leads. They deserve more attention, more frequent touchpoints, and a different type of content than someone who hasn’t opened an email in six months.

Segment by intent. Not everyone in your database wants the same thing. Some are potential sellers who are curious about their home’s value.

There are some are buyers who are watching the market. Some are investors looking for opportunities. Some are past clients who might refer you.

When you tailor your content to each group, your open rates and click-through rates go up dramatically because people are getting information that’s actually relevant to them.

Build automated workflows. This is where it gets powerful. When someone clicks a specific link in your email — say, a link to a market report for a specific neighbourhood — your email platform can automatically trigger a follow-up sequence tailored to that interest.

You could set up a three-email drip campaign that goes deeper on that neighbourhood: recent sales data, upcoming developments, lifestyle content.

The person who clicked has already told you what they care about. Now you’re delivering exactly what they want without lifting a finger.

I use these workflows constantly in my own business. My 18+ years in real estate have taught me that the agents who win are the ones who send the right message to the right person at the right time. Segmentation and workflows make that possible at scale.

Strategy 4: Use AI to Create Better Email Content

If you’re staring at a blank screen trying to figure out what to write in your next email, you’re making this way harder than it needs to be.

AI tools like ChatGPT and Claude are absolute game-changers for email content creation — and I’m not talking about letting AI write your emails for you.

Here’s the process I recommend:

Step 1: Use AI for ideation. Tell the AI what your audience looks like, what you want to accomplish, and ask it to brainstorm email topics. You’ll get 10-15 ideas in seconds. Pick the ones that resonate with you and fit your brand.

Step 2: Use AI to draft. Give the AI your chosen topic, tell it the tone you want (conversational, direct, educational), and let it create a first draft. This isn’t the final product — it’s your starting point.

Step 3: Make it yours. This is the step most agents skip, and it’s the most important one. Go through that AI draft and inject your personality, your local knowledge, your stories, your opinions. Your database follows you because of you, not because of generic content. The AI gives you the structure and the starting point. You bring the authenticity.

One more tactical tip on this: when you’re using AI to write emails, avoid overly formal language and em dashes. Real people don’t write with em dashes in casual emails. Use commas instead. Keep it conversational. Keep it sounding like something you’d actually say to a client over coffee.

I also recommend having AI help you write compelling subject lines. Your subject line determines whether someone opens your email or scrolls right past it. Give the AI your email content and ask for 10 subject line options. Test different approaches — questions, numbers, curiosity gaps — and track which ones get the best open rates in your platform’s analytics.

The Bottom Line

Email marketing is the most underutilized lead generation tool in real estate. Period. It’s not sexy. It’s not flashy. But when you execute it properly — with a dedicated platform, plain text formatting, smart segmentation, and AI-assisted content — it becomes the most reliable, scalable way to turn your existing database into a steady stream of leads.

This isn’t something you set up once and forget about. Be strategic. Be tactical. Send out links that identify who in your database is thinking about buying or selling. Track who clicks. Follow up with those people. Build workflows that nurture leads automatically. And do it consistently.
